THE CLIENT
Gamila at Beechworth is a brand-led consumer retailer whose storefront is as much editorial as it is transactional — recipes, blog content and rich layouts sit alongside the catalog and checkout. The business inherited a highly customized Adobe Commerce platform built by others, where years of unmanaged change had left the live site fragile and the brand unable to safely update its own content. Encomage was brought in to stabilize it, secure it, and hand back control.
The challenge
Gamila inherited an Adobe Commerce platform that was actively working against the business. The codebase had drifted from any clean baseline — altered core files, staging that no longer matched production, and a disconnected deployment pipeline — so the live store was both broken in front of customers and unsafe to change behind the scenes.
- Checkout was failing customers. Fatal errors inside a custom one-step checkout module, broken mobile layouts and add-to-cart failures were blocking purchases across devices — defects that hit conversion directly, at the point of sale.
- The infrastructure was unstable. Background indexers failed frequently, Elasticsearch outages drove high server load, and broken SMTP routing meant customers weren't receiving transactional emails — so even successful orders went unconfirmed.
- A live security risk, on a fragile codebase. The store faced a live security incident that put the site at risk, while unauthorized core-file changes and technical debt made every fix risky. The brand also needed to migrate its editorial blog and recipe content into an admin-manageable structure — without breaking design or SEO.
The solution
Encomage executed a comprehensive platform rescue, optimization and security program — first making the store safe and stable, then giving the team lasting control over it. Each workstream answered a specific failure.
Codebase recovery & stabilization.
Reconnected Bitbucket deployment access, restored the staging environment from a clean historical snapshot, and reinstalled clean Magento core files to eliminate unauthorized core alterations and technical debt.
Checkout & payment remediation.
Resolved fatal application blocks in the MGS One-Step Checkout module, stabilized Stripe and Braintree payment configurations, and corrected responsive layouts to secure desktop and mobile purchase paths.
Content architecture migration.
Ran automated transfers of core customer, order and product data, while manually restructuring complex editorial elements — recipes, blog posts and widgets — to preserve design and layout continuity.
Operational autonomy.
Moved hardcoded template regions into flexible, CMS-driven blocks, repaired broken theme widgets, and built a structured custom Page Builder template for recipe publishing — so the internal team can publish independently.
Infrastructure tuning & background fixes.
Stabilized backend performance through Elasticsearch service recovery, indexing-cycle optimization, cache-invalidation tracing and corrected SMTP configuration.
Active security defense.
Maintained an ongoing security posture — deploying critical Adobe Commerce security patches to bring the store to a current, fully patched level, scanning for malicious indicators, and remediating a live security incident on the site.
